The framing most commonly applied to burnout is workload. Too much work, too long hours, too many demands. The solution implied: reduction. This framing is not wrong. Excessive workload is a real contributor to burnout, and many people are genuinely overloaded in ways that no amount of psychological work will fix without structural change. But it is incomplete. And its incompleteness matters, because a significant proportion of people who have reduced their workload and still feel depleted, still cannot recover, still cycle back to burnout, have been given a partial map of the territory. In High-Functioning Burnout, I argue that the cause of burnout is not primarily volume. It is the sustained mismatch between how you are working and how your nervous system is actually capable of working.
The Six Sources of Burnout
The research on burnout identifies at least six organisational factors that produce it: workload, control, reward, community, fairness, and values. Of these, workload is only one. Loss of control, the experience of having insufficient agency over your work conditions or priorities, produces burnout at significantly lower workloads than conditions in which agency is high. Chronic loss of control is experienced by the threat-detection system as a prolonged, unresolvable stressor.
Loss of reward, the experience that your effort is not producing proportionate recognition, impact, or meaning, depletes the motivational systems in ways that produce the emotional blunting and reduced efficacy characteristic of burnout, even in the absence of overload. This is why the high performer who is technically succeeding by external measures can simultaneously be burning out. Values mismatch, being asked to work in ways that conflict with your fundamental sense of what matters, is among the most potent sources. The corrosive effect of sustained values mismatch is often the factor that makes work feel existentially draining rather than merely exhausting.

The Somatic Collapse Loop Revisited
In High-Functioning Burnout, the Somatic Collapse Loop describes not just the descent into burnout but the conditions that make the pattern repeating. A crucial feature: in recovery, the person rests, partially recovers, returns to work, and returns to the same configuration of workload, control, reward, and values that produced the burnout. The loop reloads. This is why burnout has a pattern of recurrence that surprises people who experienced it as an anomaly.
If recovery does not include an examination of the structural conditions, not just the volume but the quality, the control, the reward, the values alignment, the system is unchanged, and the system will produce the same output.
The Distinction Between Tired and Depleted
One of the most practically useful distinctions in the burnout conversation: tired responds to rest. Depleted does not, at least, not to rest alone. Depletion is a nervous system state. The regulatory capacity is gone, not just reduced, but structurally unavailable. The person cannot access the ventral vagal state that would allow genuine recovery. Restoring depleted capacity requires active nervous system work: somatic practices, physiological safety, gradual re-exposure to regulated states. It requires time measured in months. And it requires the structural redesign that stops the reload. If you are tired, rest. If you are depleted, something different is needed. Recognising the difference is the first step.
