Cal Newport's concept of deep work, cognitively demanding, distraction-free, sustained focus on tasks that push your abilities, is one of the most useful reframes the productivity conversation has produced in the past decade. What the deep work conversation underemphasises, and what I think is the missing piece for a significant proportion of people who read it and still cannot do it, is this: deep work is not primarily a scheduling strategy. It is a nervous system state. And a dysregulated nervous system cannot enter it, regardless of how well the calendar is blocked.
What Deep Work Actually Requires
The neurological conditions for sustained deep work are quite specific. You need a nervous system that is regulated enough to be in the ventral vagal state, alert but not anxious, engaged but not threatened. You need the prefrontal cortex operating at full capacity, which requires adequate sleep, reasonable cortisol regulation, and a body that is not allocating significant resources to threat response.
A 2024 neuroimaging study from Drexel University's Creativity Research Lab found that creative flow, the state associated with the best quality deep work output, involves two factors: extensive domain knowledge that builds specialised neural networks, and a 'letting go' that allows those networks to operate with minimal conscious supervision. That second factor is a regulation phenomenon. It requires a nervous system that is not braced. Frontiers in Human Neuroscience research from 2025 found that lapses in sustained attention reduce connectivity within the relevant neural networks in less than two minutes of unregulated task-switching.

Why Blocking the Calendar Is Not Enough
I have worked with many people who have blocked their mornings, silenced their notifications, turned off their email, and still cannot reliably enter deep work. They sit in the protected time and feel the pull of distraction, the anxiety of the blank page, the vague urgency that makes concentration impossible. This is not a discipline failure. This is a nervous system in sympathetic activation trying to produce ventral vagal function. The conditions are wrong.
What makes the conditions right is a combination of physiological regulation, sleep, movement, breath, cortisol management, environmental design, and the management of what I call the pre-task state in Somatic Productivity: the physiological and emotional condition you arrive in to the deep work session, which determines whether the session is possible at all. A five-minute pre-task regulation sequence does more for the quality of a deep work session than two hours of calendar management.
The Environmental Signal Problem
Your environment is constantly sending your nervous system signals about whether it is safe to be present. Clutter signals incomplete tasks. Notification sounds signal potential urgency. Open-plan noise creates a constant low-level vigilance load. A space associated with anxiety or previous failure carries those associations into every session.
The research on workspace design and cognitive load is consistent: physical environment design directly affects attentional performance. Designing for deep work means designing for safety, a space that sends consistent signals of containment, control, and low-threat, allowing the nervous system to relax the vigilance that costs focus.
The Return to Regulation
Deep work quality depends on recovery quality. After a genuine deep work session, the systems that support sustained focus need recovery. Forcing a second or third session without recovery does not produce proportionately more output. It produces increasingly shallow work while consuming the physiological resource needed for the next day's deep capacity. The constraint is nervous system capacity, not time. Build in the recovery. Protect the regulation. The physiology matters more than the calendar.
